There's no magic number for customer interviews — the real goal is saturation. Learn why insights decay, when patterns stabilize, and how to build a system that makes every interview count.

Here’s the uncomfortable truth I learned the hard way. First, as a startup builder and later as a data analyst and AI project manager.

Most teams don’t have an “interview problem.” They have an “insight decay” problem.

They do interviews, get some good quotes, maybe a doc… and then two weeks later they’re back at zero. Same questions. Same debates. Same “we should talk to customers” guilt.

The reason teams keep asking 'how many?' is that insights keep disappearing. Every new interview feels like starting over. The fix isn't a better number — it's a system that makes what you already learned stick.

There's no magic number.

The honest answer: enough to reach saturation — the point where new conversations stop introducing new themes or changing your understanding.

In usability testing, 5–7 interviews can surface the biggest friction points. For exploring behavior, patterns stabilize around 10–12. Mapping a full journey may take 12–15+. Validating a direction often requires 15–18+.

But hitting any of these numbers means nothing if your team can't hold onto what it learns.

Insights scattered across Slack threads, Zoom recordings, and half-finished docs don't compound — they decay.

So stop asking "Did we do enough interviews?" Start asking, "Are we still hearing anything new?

“Do 10 interviews” sounds clear. It makes the work feel manageable.

If you’re chasing a number, interviews often turn into:

    • 5–7 interviews can be enough to spot major friction fast.
    • You’ll quickly see where users get stuck, confused, or drop off.
  • If you’re exploring behavior:
    • Around 10–12 interviews help patterns stabilize.
    • You start hearing the same motivations and hesitations repeat.
  • If you’re mapping a full journey:
    • 12–15+ interviews help connect the dots across steps.
    • You move from isolated quotes to a story you can trust.
  • If you’re validating:
    • 15–18+ interviews help confirm direction.
      You’re checking confidence, not searching for surprises.

There’s no magic number of customer interviews that suddenly unlocks perfect clarity.

Sometimes, five conversations are enough to spot the biggest issues. Other times, you need fifteen to understand the full journey. It depends on your stage, the type of problem, and how different your customer segments are.

But the pattern is pretty consistent:

  • The first interviews surface the problems.
  • The next ones show the patterns.
  • The later ones confirm the direction.

After that, if you don’t have a system and tools, doing “more interviews” usually doesn’t create more insight. It just creates more data… and more documents nobody wants to read.
